Key takeaways

  • Microsoft AI Max shifts Search control from keyword lists towards query, creative and landing page governance.
  • UK advertisers using Google Import need to audit inherited AI settings before Microsoft campaigns scale spend.
  • The main risk is AI-expanded query creep, where traffic looks relevant but lead quality and landing page conversion weaken.
  • Advertisers should test AI Max in controlled campaigns with exclusions, approved landing pages and offline conversion signals.
  • Do not judge Microsoft AI Max on form fills alone. Qualified leads, sales value and margin need to feed the decision.

Microsoft AI Max puts the same pressure on UK advertisers that Google has already created: Search is no longer a keyword management exercise with a bit of automation attached. The keyword, ad copy and landing page are being treated as inputs into a wider intent system. That changes where waste appears in the account.

The danger is not that Microsoft has added AI features. The danger is advertisers importing Google-style automation into Microsoft Advertising without rebuilding the control layer around queries, creative and URLs. We already see this pattern when accounts treat Microsoft as a cheap mirror of Google rather than a channel with its own intent signals, something we cover in our Microsoft Ads Management guide.

Our view is simple. AI Max belongs in testing plans, not blanket rollouts. If your Search structure, conversion tracking and landing page rules are loose, this feature will find volume before it finds profit.

What has changed with Microsoft AI Max

Microsoft has made AI Max available to all advertisers in Microsoft Advertising as an optional feature suite for standard Search campaigns. It brings three capabilities into the campaign workflow: search term matching, text customisation and final URL expansion.

Search term matching expands beyond the existing keyword list by using keywords, ads, landing pages and other context to match more complex searches. Text customisation uses existing assets and website content to generate extra messaging variations. Final URL expansion sends users to a page Microsoft believes better matches the intent, rather than always using the static ad URL.

The controls matter. Microsoft says AI Max respects existing campaign boundaries including negative keywords, budgets, bid strategies, conversion goals and targeting. It also adds reporting for AI optimised matching, AI-generated assets and landing page routing. Brand inclusions, brand exclusions and term exclusions sit around the feature set. New Search campaigns will have AI Max enabled by default, although advertisers can turn it off.

Why this shifts how you run paid Search

Microsoft AI Max changes the workflow because it moves decisions away from three familiar places: the keyword list, the written ad and the fixed landing page. That is not a small operational tweak. It changes how budgets leak.

Here is the mechanism. If matching expands beyond your keywords, the search terms report becomes the first control point rather than the keyword build itself. If text customisation writes additional variants, asset approval becomes a governance job, not a copywriting job. If final URL expansion chooses the destination page, your website architecture becomes part of bidding quality. Thin category pages, outdated service pages and weak forms now carry direct media cost.

This will catch UK advertisers who have copied mature Google campaigns into Microsoft and left them alone. Google Import makes that tempting. The account looks familiar, the structure is already there and Microsoft often delivers cheaper CPCs. But cheaper traffic is not the same as controlled traffic. When AI Max starts matching longer, richer queries, it draws from pages and wording that were never built as paid media inputs.

The most exposed accounts are ecommerce retailers with broad product catalogues and lead-gen advertisers with overlapping service pages. For ecommerce, final URL expansion sends traffic into product pages that look relevant but do not convert at the same rate as the paid landing page. For lead generation, text customisation pulls language from pages that sales teams would never approve in a manually written ad. That is how a campaign keeps spending whilst lead quality deteriorates. If you are wrestling with imported structures, our campaign organisation playbook is a useful reset before you test anything.

The timing matters because Search waste is already rising. In our UK Google Ads spend report, PPC Geeks keyword-CPA analysis across 49 accounts in Q2 2026 found the median UK account put about 24% of its search spend into keywords that converted nothing or cost more than three times its own average, up from 20% in Q1 2026. That number rests on each account’s own conversion data, which is distorted in many accounts, and some of that spend is legitimate brand defence, testing or assisted activity. So read it as spend not pulling its weight on last-touch, not pure waste. The like-for-like rise was confirmed across the 42 accounts measurable in both quarters, with median waste up about 2 points, 20 accounts getting worse and 13 improving. Accounts with trustworthy tracking showed a median of 36%, so the 24% figure understates the risk.

Now apply that to Microsoft. If a quarter of Search spend is already struggling to justify itself on last-touch before another layer of automated matching and creative generation enters the workflow, the fix is not more optimism. The fix is better segmentation, cleaner exclusions and stricter conversion quality controls.

PPC Geeks’ View

The specific problem advertisers will face is AI-expanded query creep. The account will not collapse overnight. Instead, Microsoft AI Max will broaden into adjacent intent, write plausible ads, route users to plausible pages and report activity that looks acceptable at campaign level. The loss appears in lead quality, conversion rate by landing page and search term relevance.

We see this most often in lead-gen accounts running imported Google structures with mixed match types, weak offline conversion feedback and several service pages competing for the same enquiry. The campaign says it is generating conversions. The sales team says the enquiries are softer. Both are right. The platform optimises towards the conversion it can see, not the margin the business needs.

AI Max is not a reason to remove human control from Search. It is a reason to move human control closer to the data that automation uses.

The practical takeaway is immediate. Before enabling Microsoft AI Max across valuable campaigns, define the pages it is allowed to learn from, the words it must never generate and the search terms that signal poor commercial fit. This is exactly the type of issue we look for in a free Google Ads audit, especially where automation, tracking or campaign structure is affecting performance across paid search.

There is another workflow point teams should not ignore. Microsoft is not operating in isolation. Google has pushed advertisers towards AI Max-style Search automation, and the same internal teams are now being asked to manage both. If your testing process for Google AI Max is weak, Microsoft will inherit the same weakness. Our AI Max experiments guide explains why controlled testing beats account-wide adoption.

What advertisers should do next

1. Split AI Max testing away from your highest-risk campaigns. Create a controlled test using campaigns with clear conversion volume, reliable tracking and a defined service or product scope. Do not start with brand, emergency lead-gen or margin-sensitive categories. Keep budgets capped and compare performance against a matched control campaign where bid strategy and budget remain consistent.

2. Build an exclusion pack before enabling expanded matching. Export the last 90 days of search terms from Microsoft and Google. Add negatives for research terms, competitor names you do not want to buy, recruitment terms, support queries, free or template-led searches and locations you do not serve. Add brand inclusions or exclusions deliberately. Do not let the platform learn your brand policy from spend.

3. Audit landing pages as media inputs, not website pages. List the pages final URL expansion can plausibly choose. Remove or block pages with weak calls to action, old pricing, thin copy, mixed intent, slow forms or unsupported claims. For ecommerce, group products by margin and availability before testing. For lead gen, only allow pages that match a sales-approved enquiry type.

4. Approve creative guardrails before text customisation scales. Create a banned term list for phrases your business cannot substantiate, including price promises, regulated claims, delivery commitments and finance wording. Then review asset reports twice a week for the first fortnight. Pause generated assets that inflate intent or over-promise the offer.

5. Rebuild reporting around query, asset and URL combinations. Pull search term, asset and landing page reports into one weekly view. Segment by campaign, conversion action, landing page and query theme. If a query theme converts only when routed to one page, isolate it. If a landing page converts badly across multiple themes, remove it from the test before increasing spend.

6. Fix conversion quality before judging the test. Import qualified leads, booked appointments, sales value or offline revenue wherever the sales cycle allows it. A form fill is not enough for AI Max optimisation in expensive UK lead-gen categories. Bad conversion signals make automated matching look clever whilst it buys the wrong enquiries.

Microsoft says its own early testing found conversion gains for advertisers using AI Max, with the results based on advertiser-run A/B experiments. Read the original Microsoft AI Max announcement before copying the setup into live campaigns, because the same post also confirms the default-on behaviour for new Search campaigns and the Google Import setting transfer.

If your Google team is already testing comparable automation, align the Microsoft test with Google’s documented feature set for AI Max for Search. That gives you one testing language across platforms: expanded matching, generated creative, URL control, exclusions and conversion quality. If you would rather hand the whole test plan to specialists, this is the sort of work our Google Ads agency team runs day to day.

What this means for your campaigns

Microsoft AI Max is not just a Microsoft Ads update. It is another sign that paid Search management is moving from keyword expansion towards automation governance. The profitable advertisers will not be the ones that enable every new feature fastest. They will be the ones that decide what the system is allowed to learn from, which traffic it is allowed to chase and which conversions count as success.

For UK advertisers, the immediate job is to stop treating Microsoft as a passive import destination. Give it its own test plan. Give it its own exclusions. Give it landing page rules that reflect profit, not just relevance. Then judge the feature on qualified outcomes, not campaign-level conversion lifts.

If you’d like a second pair of eyes on how this affects your account, our team offers a free Google Ads audit, with no strings. For the detail behind this, see how to create a Search campaign and Microsoft’s AI Search guide for marketers.

Frequently asked questions

What is Microsoft AI Max?

Microsoft AI Max is an optional feature suite for standard Microsoft Search campaigns. It combines expanded search term matching, text customisation and final URL expansion to help campaigns reach broader intent, generate ad variations and route users to more relevant pages.

Should UK advertisers enable Microsoft AI Max straight away?

No. Test it first in a controlled campaign with clean conversion tracking, clear exclusions and a defined landing page set. Account-wide adoption before those controls are in place will increase the risk of irrelevant spend and poor lead quality.

How does Microsoft AI Max affect keywords?

It reduces the keyword list’s role as the only matching boundary. Microsoft uses keywords, ads, landing pages and context to match additional searches, so search term reporting and negative keyword management become more important.

What is the biggest risk with final URL expansion?

The biggest risk is traffic being sent to pages that look relevant but convert poorly. Old service pages, thin product pages and weak enquiry pages become paid media destinations unless advertisers restrict or clean up the pages automation can use.

Does Google Import affect Microsoft AI Max settings?

Yes. Microsoft says AI Max settings can be carried over from Google Ads through Google Import. Accounts using scheduled imports need to check whether Microsoft campaigns are inheriting settings from Google campaigns.
